Deborah Gordon has studied harvester ant colonies in the Arizona desert for over 30 years. Her findings are reshaping how we think about intelligence, coordination, and the future of AI.
The core insight is simple but profound: ant colonies have no central control, yet they solve complex optimization problems that stump individual algorithms.
No Ant Knows the Colony
A harvester ant colony contains about 10,000 workers. They find food, defend territory, maintain infrastructure, and reproduce - all without any ant knowing the colony’s overall state.
The queen doesn’t command. She lays eggs. Worker ants don’t receive orders. They respond to local chemical signals.
Yet somehow, the colony adapts to changing conditions. When food is scarce, foraging increases. When threats appear, soldiers mobilize. When tunnels collapse, maintenance ramps up.
The intelligence isn’t in any ant. It’s in the coordination layer.
Stigmergy: Environment as Memory
The term “stigmergy” comes from Greek: stigma (mark) + ergon (work). It means “work leaves traces that stimulate further work.”
When an ant finds food, it deposits a chemical trail (pheromone). Other ants sense this trail and follow it. As more ants follow, the trail strengthens. Weak trails evaporate. Strong trails become highways.
The environment becomes a shared memory. Individual ants have tiny brains and short lifespans. But the pheromone network persists, accumulating collective knowledge across generations.
Gordon’s Key Findings
1. Ant Behavior Is Plastic
Individual ants don’t have fixed roles. They switch tasks based on local conditions. A forager can become a maintenance worker. A patroller can become a guard. The colony’s response emerges from thousands of individual decisions.
2. Interaction Rate Drives Behavior
Ants decide what to do based on interaction rate - how often they encounter other ants doing a particular task. High forager encounter rate = food is plentiful = join foraging. Low forager encounter rate = food is scarce = switch to maintenance.
This is distributed load balancing without any balancer.
3. Colonies Have Personalities
Gordon’s long-term studies show that colonies differ in their collective behavior. Some are aggressive foragers. Some are cautious. Some recover quickly from disturbance. Some don’t.
These “personalities” persist across generations. They’re not genetic (sister colonies differ). They emerge from colony history and accumulated pheromone patterns.
4. No Optimization, Just Adaptation
Colonies don’t optimize in the mathematical sense. They satisfice - find solutions that work well enough. But over time, the pheromone network captures what “well enough” means for that environment.
This is learning without a learning algorithm.
What This Means for AI
Modern AI is dominated by two paradigms:
Symbolic AI: Explicit rules, logical reasoning, hand-crafted knowledge. Powerful but brittle.
Neural AI: Pattern recognition, learned representations, massive compute. Powerful but opaque.
Stigmergic AI offers a third path:
Emergent coordination: Simple agents following local rules produce global behavior. The intelligence is in the interaction patterns, not the agents.
Persistent environment: Knowledge lives in the shared state, not in individual agents. Agents can be simple, stateless, disposable.
Graceful degradation: No single point of failure. Remove 90% of ants, and the colony continues (slowly). Remove the central node in a neural network, and it collapses.

Our agents don’t know about Bitcoin or RSA. They follow gradients and deposit traces. The intelligence emerges from millions of simple interactions.
The Limits
Stigmergic systems have weaknesses:

Slow convergence: Emergent solutions take time. If you need an answer in milliseconds, use a deterministic algorithm.

Local optima: Pheromone trails can reinforce suboptimal paths. We use relay agents and decay to mitigate this.

Scaling non-linearity: 10x more ants doesn’t give 10x better solutions. Communication overhead grows.

Hard to debug: When something goes wrong, there’s no stack trace. Only pheromone patterns.
We’re not claiming stigmergy beats neural networks. We’re claiming it offers a different set of trade-offs.
The Experiment
Our hackathon is a public test of stigmergic AI:
- Can 10,000 simple agents solve problems that stump single smart agents?
- Does pheromone-based coordination scale?
- What problem classes suit stigmergic approaches?
We’ll publish results regardless of outcome. Science benefits from negative results too.
